Planograms That Survive Real Restocking

Beautiful bay maps fail when night crews refill from the back. Design for how stock actually moves.

A planogram that ignores restocking is a poster, not a tool. Night crews push cases from the back; slow movers drift forward; broken packs create gaps that get filled with whatever is nearest.

Build facing rules that tolerate imperfect refill. Keep hero SKUs in contiguous blocks so a partial refill still looks intentional. Leave a small buffer facing for your fastest seller so out-of-stocks do not instantly erase presence.

Write the reset guide in the language your store staff actually use. Diagrams beat jargon. If a step needs a specialist, it will not happen on a Tuesday night in peak season.

Pilot one store for a week, photograph daily, then revise. The second draft — the one that survived restocking — is the planogram worth rolling out.
